# Which Mortgage Processing Steps Can AI Run Before a Person Looks?

> Most of a loan file is one document checked against another, and AI can run that checking before a processor looks. Its best public test still left two or three wrong values in an average document package, so its work lands as drafts and a person rereads a sample of what it passes.

A loan file reaches your processors as a pile: pay stubs, W-2s, two months of bank statements, tax returns, a purchase contract, and sometimes a letter about a deposit nobody can explain.

Someone builds the list of what the borrower owes, chases it item by item, opens each PDF, keys the figures into the loan origination system and compares them with what the borrower wrote on the application.

A check missed there comes back late, as a new condition the week of closing or a loan an investor can push back.

Taken apart step by step against Fannie Mae's Selling Guide, that file sorts into work that compares and work that decides.

AI can run **most of the comparing** before a person opens the file, provided what it reads lands as a draft your processor accepts and someone still reads a sample of the files it found nothing wrong with.

This page walks the file in order, prices the work on your own numbers, and shows how we build the AI agent that does it.

It is written for agency loans in the US, and the controls near the end are proposals for your compliance lead, not settled rules.

## Most Steps in a Loan File Compare Documents, and Few Decide Anything

Building the needs list, sorting what arrives, reading each page, keying the figures, checking them against the application and writing up the conditions all compare one thing with another. Only a few steps decide: whether a self-employed borrower's income is stable, whether an unexplained deposit is acceptable, and whether the loan gets approved.

A lender far larger than yours already automates along that line. In its investor presentation for the third quarter of 2025, Rocket reported how much of each step in its own files runs automatically:

**Rocket Automates the Reading More Than the Verifying** (% automated)

At Rocket, 80% of data extraction and 75% of document classification run automatically, against 55% of income verification and 40% of asset and property verification.

| Label | Value |
|---|---:|
| Data extraction | 80% |
| Document classification | 75% |
| Income verification | 55% |
| Asset verification | 40% |
| Property verification | 40% |

Share of each step automated at Rocket, as the lender reported for the third quarter of 2025. Rocket does not say how it counts a step as automated. Source: Rocket Companies: Q3 2025 Investor Presentation (2025)

The further a task moves from reading toward judging, the less of it Rocket hands to software: **80% of data extraction** against **40% of asset verification**.

Independent lenders spent **$11,094 to produce each loan** in 2025 and kept **$785 of profit** on it, by the Mortgage Bankers Association's count: about one dollar for every fourteen spent.

Nobody publishes how a processor's hours split by task, so time your own. Say gathering, reading, keying and comparing take three hours a file, and with an AI agent doing that work the processor spends half an hour accepting its drafts and about five minutes on the sample.

That hands back two hours and 25 minutes a file, about $58 at the **$24.05 median hourly wage** federal labor statistics put on loan interviewers and clerks in May 2025: **roughly 7% of the profit** a loan earns, before benefits.

At a few hundred files a month it is also room to carry the next rate drop without hiring ahead of it.

## Build the Document List the Moment the Application Lands

The needs list follows from what the borrower declared: pay stubs and W-2s for a salaried job, tax returns for a business owner, the court order behind child support, the last two months of statements for each account holding the down payment.

An AI agent drafts it from the application itself, and **your processor approves it once** before it goes to the borrower.

The time goes on what comes back. Borrowers upload pages three and seven of a statement, a screenshot instead of a download, last year's W-2 instead of this one.

The AI agent checks each upload as it arrives, against the list: the right document, **every page present**, both months covered, the right account, readable. The borrower hears what is missing within minutes, while they are still holding their phone, and reminders for items on the approved list go out on their own.

A divorce, a death in the family or a business that changed hands goes straight to a person.

If missing documents are what stall your files, our finance playbook starts with them.

## Let AI Read Every Page, and Write What It Reads as a Draft

Sorting a hundred-page upload into labeled documents and reading the fields off each one (employer, pay period, year-to-date earnings, balances, account numbers) are the steps AI handles best, and the most automated at Rocket.

The cleanest public measurement comes from Rocket's title arm. An AWS case study of Rocket Close tested its document pipeline on 1,792 title abstract packages holding over 44,000 fields, at **89.71% accuracy**: about 25 fields a package, and **two or three wrong values** in an average package.

Those were title abstracts and a proof of concept, not loan files, but the arithmetic carries: a rate that sounds high per field still leaves wrong values in a typical file.

The same study puts the time in proportion: a package waited about ten hours in the queue, but the work itself took an estimated **30 minutes**, and the AI pipeline cut it to under two minutes.

So the AI agent never writes into your loan origination system. It fills a draft view, each value beside **its source page**, and the processor accepts or corrects it.

[Accepting a value with its source on screen](https://qvery.ai/blog/ai-verification-tax/) takes seconds; finding it in a PDF takes minutes. When the borrower sends a newer statement, the agent rereads it and marks the old values replaced.

## Check Each Document Against the Application Before Anyone Opens the File

Once the values are accepted, the comparing runs on rules your team already follows, two of them written into Fannie Mae's Selling Guide:

- Year-to-date pay on the stub against the W-2 and the income on the application.
- Names, addresses and account numbers matching across every document.
- Every credit document **at most four months old** on the note date.
- Any single deposit over half the borrower's monthly qualifying income, which the guide calls a large deposit.

Each mismatch becomes a draft condition with its evidence attached, so your processor clears or sends it instead of hunting for it.

Fannie Mae already lets a machine do some of this. Its DU validation service checks income, employment and assets from electronic verification reports, names the large deposits on a purchase that need a paper trail, and can give the lender relief from its representations and warranties on what it validates.

An AI agent reading PDFs **earns no such relief**, so the risk of its misses stays with you.

That is why one control matters more than the rest: a person **reads a sample** of the files the agent found nothing wrong with. An agent that flags its own doubts does not flag its confident mistakes, and only a second read of the source pages shows how often it misses.

![Two review designs for files an AI agent prepares: checking only its flags lets a confident misread reach underwriting; also rereading one passed file in ten finds the misses.](https://qvery.ai/blog/ai-mortgage-processing/illustration-the-sample.webp)

*The left design measures nothing about the files the agent passed; the right one does, every week.*

Start at one file in ten, record every miss, and raise the rate the week one appears.

## Income Judgment, Explanations and the Credit Decision Stay With People

For a self-employed borrower, the Selling Guide asks the lender for **a written evaluation** of how much income is stable and continuous. A tool can do the cash-flow arithmetic; deciding whether last year's jump will last is the underwriter's.

Where a deposit cannot be fully sourced, the guide says the lender "must use reasonable judgment". Letters of explanation, gift funds from a relative and exceptions to your own overlays are the same kind of work. So is the processor's quiet craft of deciding what goes into the underwriting submission and what would only raise new questions.

The approval is a person's, and a denial needs **specific reasons in writing** under Regulation B. The AI agent's job here is to hand each person the facts, gathered and sourced, so the judgment starts at once.

**What Reddit says**

> I put a 100+ page fax into AI and it neatly sorted it into pdfs with 100% accuracy. It's like 50% - 80% accurate for income or guidelines making it useless. It has uses you just can't rely on it and always need to verify what you get back.

> I always said this: the loans AI can do are super easy. They’re not a problem for me. The difficult loans - goofy variable income, assets that show things you don’t want to see - cannot be done by AI.

> No, a large part of making the process easy is knowing which documents to not send to underwriting

## Take Four Controls to Your Compliance Lead Before the First Live File

Since March 3, 2026, Freddie Mac's Seller/Servicer Guide has conditioned a lender's use of AI on a governance framework: an owner who reviews the policies at least **once a year**, regular monitoring for performance and bias, and clear accountability, including for AI inside a vendor's product.

Most of it is met by keeping every step of the agent's work open to review:

> 📌 **The four controls**
> - Drafts only: nothing reaches the loan origination system until a processor accepts it.
> - A trace from every value to the page it came from, kept with the file.
> - The sample of files with no findings, with its miss rate reported every week.
> - One named owner for the agent's rules, who signs off each change.

## How Qvery Builds the AI Agent That Prepares Your Loan Files

We build one AI agent around one lender's file. It watches your borrower portal and the processing inbox, reads every upload as it lands, and works from your own needs lists, overlays and agency guides.

On its own, around the clock, it drafts each borrower's document list, tells borrowers what is missing, sorts and reads what arrives, fills the draft view with sourced values, runs the cross-checks and writes the draft conditions.

Your processors approve each list before it goes out, accept the values, and send or clear the conditions; underwriters see a file that is **already assembled**.

We start by learning how a file moves through your shop, from application to clear to close, then connect the agent to your loan origination system and document storage. **Within two weeks** a first working version is preparing real files beside your team, and your processors are trained to run it.

Every week we count **minutes of processor time** per file and **the errors the agent caught** before underwriting saw them.

## Test It on Last Month's Closed Files Before a Live One

[Closed files are the cheapest test you have](https://qvery.ai/blog/ai-pilot-plan/), because the answers are already in them. Pull last month's, run the agent on their original uploads, and compare its values with the ones each loan closed on, and its draft conditions with the ones your underwriters issued.

Count the wrong values per file, not per field. Then run it beside your processors on live files for two weeks before it sends a single request on its own.

Pick one loan program, take **thirty closed files** from it, and count what the agent gets wrong. That count, not a vendor's accuracy figure, is the number to build your decision on.

## Frequently asked questions

### Can AI process a mortgage loan file on its own?

AI can prepare most of a file on its own: drafting the document list, checking uploads, sorting and reading documents, and comparing values with the application. It should not write into the loan origination system unchecked or decide anything. A processor accepts its drafts, and underwriters keep income judgment, exceptions and the credit decision.

### Will AI take over a loan processor's job?

It takes over the reading, re-keying and much of the chasing, which is a large share of the day. Processors keep accepting values, clearing conditions, handling borrowers in difficult situations and deciding what goes in front of underwriting. I expect most lenders to use it to carry more files per processor.

### Which mortgage documents can AI read reliably?

Typed, standard documents are the easiest: pay stubs, W-2s, bank statements, tax return pages and verification reports. The hard cases are the ones the AWS team names for title packages: handwritten notes, stamps, mixed layouts and poor scans. That is why every value the AI reads should sit beside the page it came from.

### How accurate is AI at reading mortgage documents?

The best public test, on title abstract packages at Rocket Close, measured 89.71% accuracy across more than 44,000 fields, about two or three wrong values per package. Vendors advertise up to 99% on critical fields. Measure it yourself on closed files and count wrong values per file, since that decides how much review you need.

### How much time does AI save on a loan file?

Nobody publishes how processing hours split by task, so time your own. If gathering, reading, keying and comparing take three hours a file, an AI agent that leaves your processor half an hour of accepting drafts plus a few minutes on the sample hands back close to two and a half hours a file.

### When must a person review a file the AI has prepared?

Always, at two points. A processor accepts every value before it enters the loan origination system, and a person re-reads a sample of the files where the agent found nothing wrong. Start that sample at one file in ten and raise it whenever it turns up a miss. Underwriting still reviews every file.

### Do Fannie Mae and Freddie Mac allow AI in loan processing?

Yes, under conditions. Since March 3, 2026, Freddie Mac's Seller/Servicer Guide requires a governance framework for AI, with a named owner, regular monitoring and vendor oversight. Fannie Mae's DU validation service already checks income, employment and assets electronically. Check the current guides with your compliance lead before going live.

### How is AI processing different from automated underwriting?

Automated underwriting systems such as Fannie Mae's DU assess a loan from the data a lender submits. AI processing works earlier: it reads the borrower's documents, turns them into checked data and drafts the conditions. One prepares what the other evaluates, and Fannie Mae still requires the lender to confirm that data and use its own judgment.

### Can AI calculate income for a self-employed borrower?

It can run the cash-flow arithmetic from tax returns, and approved tools already do. Fannie Mae still requires the lender to prepare a written evaluation of how much income is stable and continuous, and that judgment belongs to an underwriter. Treat any AI-calculated figure for a business owner as a draft to check.

### Can AI chase borrowers for missing documents?

Yes. Once a processor approves the document list, an AI agent can check each upload within minutes, tell the borrower exactly which page or month is missing, and send reminders for items on that list on its own. Sensitive situations, such as a divorce or a death in the family, go to a person.

### What should a lender test before using AI on live files?

Run the agent on last month's closed files, where the final values and the underwriter's conditions are already known. Count wrong values per file, missed conditions and false alarms. Then run it beside your processors on live files for two weeks before it contacts any borrower on its own.
